Zero-downtime cloud migration for a fintech platform

Duration

18 weeks

Team

4 engineers

Year

2024

Overview

A fintech startup processing $50M in monthly transactions was running their entire infrastructure on bare-metal servers in a single data center. A 4-hour outage cost them $800K and triggered an SEC inquiry. The board mandated a cloud migration — but the platform couldn't afford any downtime during the move.

The Challenge

Migrating a live financial platform with zero tolerance for data loss or downtime. The system processed 2,000+ transactions per minute during peak hours, with strict regulatory requirements for data sovereignty, encryption at rest and in transit, and real-time audit logging. Every minute of downtime meant real money lost and regulatory risk.

Our Approach
01

Designed a blue-green migration strategy with real-time data replication between on-prem and AWS

02

Built a traffic-splitting layer that gradually shifted load from 1% to 100% over 3 weeks, with automatic rollback triggers

03

Implemented infrastructure-as-code with Terraform for reproducible, auditable deployments

04

Set up a comprehensive monitoring and alerting stack with PagerDuty integration and automated incident response runbooks

Results

The numbers tell the story.

Downtime0 seconds

Complete migration with zero service interruption

Infrastructure Cost-42%

Monthly infrastructure spend reduced through right-sizing and reserved instances

Deploy Frequency50x

From monthly releases to multiple deploys per day

Not a single transaction was lost. Not a single customer noticed. That's how a migration should go.
